Balance-Checkpoint Slide-Step Tempo Ladder: A Coach's Guide to a Faster, Repeatable Delivery

If your pitcher is getting run on, the problem usually is not the catcher. The single biggest lever in the running game is the pitcher's time to plate — the stopwatch time from first movement to the ball hitting the catcher's mitt. At most levels, a delivery at or under about 1.3 seconds turns even average pop times into outs, while a 1.6-second delivery hands second base away for free. The trouble is that the usual fix — "be quicker to the plate" — makes pitchers rush, and rushing scatters command and breaks the delivery down. The Balance-Checkpoint Slide-Step Tempo Ladder solves the real problem: it removes wasted time from the delivery in controlled, timed steps, without asking the pitcher to throw harder or faster than they can control.
Why time to plate matters
The stolen base is a race with three stopwatches: the runner's jump and speed, the catcher's pop time (glove to glove, usually about 2.0 seconds at the high school level and under 2.0 for elite college and pro catchers), and the pitcher's time to plate. A coach can only coach two of those in the bullpen, and the pitcher's number is the one with the most slack in it. Cutting two-tenths of a second off a delivery is often the difference between a caught stealing and a stand-up steal, and unlike velocity, it costs the pitcher nothing physically. Driveline Baseball and most college pitching programs treat sub-1.3-second delivery times as the working standard for holding runners, with the caveat that the number is worthless if it comes at the price of strikes.
That last point is why the drill is built the way it is. A fast time that misses the zone or tips the pitch is not a win. The ladder is designed to lower the number while protecting command, because a quick delivery that walks the batter or grooves a pitch does more damage than the steal it prevented.
Where the time actually leaks
Slow deliveries are rarely slow because of a lack of effort. They are slow because of a few specific leaks: a leg lift that is too high or too slow for a runner-on situation, a "soft" balance point where the pitcher drifts toward the plate before making a real move, sitting down into the back leg instead of staying stacked over it, and early or busy hands. Each of these adds a tenth here and a tenth there. Because the leaks are spread across the whole delivery, telling a pitcher to speed up globally just speeds up the leaks too — now they drift faster and fly open faster.
The fix is to attack the delivery at one fixed reference point rather than all at once. That reference point is the checkpoint.
The checkpoint idea
The checkpoint is the loaded balance position from the stretch: the front knee lifted to its shortest, quickest slide-step height, hips and shoulders stacked over a firm back leg, hands together and quiet, eyes level to the target. It is one position the pitcher can feel and a coach can eyeball in a fraction of a second. Everything downhill from that checkpoint is the same repeatable move.
Working *from* a checkpoint is a well-established motor-learning approach: you stabilize one position, then add speed to the movement that follows it while keeping that position constant. Because the checkpoint never changes from rung to rung, the pitcher can add tempo without changing their mechanics — the only thing that shrinks between reps is the pause before they go. That is what lets the stopwatch number drop while the landing spot and the strike stay the same.
How to run the ladder
The drill is a five-rung progression, thrown entirely from the stretch with runner-on game intent on every pitch. A partner runs the clock; the pitcher never times their own reps.
- Find the checkpoint (no throw). Three clean two-count holds in the slide-step balance position. Coach checks the back leg, the stack, quiet hands, and level eyes.
- Checkpoint-and-go, paused. Hold a full one-count, then deliver a strike. The pause kills drift and produces the pitcher's honest slow baseline time.
- Touch-and-go. Same exact position, no hold. Time should drop with no change in stride direction.
- Down-the-mound intent. Same touched checkpoint with the cue to get the front hip and foot to the ground fast and direct.
- Game rung. Full-tempo slide step, mixing a look to the runner before some pitches. Ten timed game-intent pitches, each logged for time and location. This rung scores the session.
The rule that makes it work: a rep only counts toward the number if it is a strike and lands on target. Advance a rung only after 4 of 5 reps are clean at the current rung, and step back down a rung any time command or mechanics fall apart. The ladder runs both directions.
Coaching cues that land
The cues do the teaching, not the stopwatch. "Stack, don't sink" keeps the weight over the back hip so the leg loads instead of collapsing. "Same picture, less pause" reminds the pitcher that only the hold is shrinking. "Down and direct, not fast and wide" points speed at the ground instead of at spinning open. "Quiet hands" keeps the hand break on the way down so nothing is added early and nothing tips the pitch. And "beat the number, keep the strike" keeps command as the non-negotiable.
Benchmarks by age
Use directional targets for the game rung, measured first-move to mitt: roughly 1.5 seconds at 12U, 1.4 at 14U, 1.35 at 15U, and 1.30 or better from 16U through college. These are working coaching targets, not pass/fail lines — a young pitcher hitting the zone at 1.55 is in a far better spot than one who is wild at 1.35. As the pitcher owns their band, tighten the target to the next band's number.
Fitting it into practice
This is a 20-minute block that fits inside a bullpen day or a short in-season maintenance throwing session. Because every timed pitch is a real throw off a mound, count all of them toward the day's pitch total. Do not run it with a fatigued arm — a tired pitcher will "find" a fast time by breaking down mechanics, which is the opposite of the goal.
Progress the drill by adding a live baserunner with a stopwatch and pairing the pitcher's time with a catcher's pop time so the whole steal equation is on the clock, and by alternating a straight slide step with a leg-lift-into-slide-step finish so a quick time does not become predictable. Regress any time the strike goes away. Done right, over a few weeks you should see the game-rung average drop by a tenth or two while the strike percentage holds — the exact trade every pitching coach wants.
