How to Cut Your Home-to-Second Time by Training It Backward

Ask a coach how fast one of their players gets from home to second on a double and you'll usually get one number. That single stopwatch reading is useful for ranking runners, but it's almost useless for *improving* one. A home-to-second time is three skills welded together — the jump out of the box, the turn at first base, and the finishing sprint into second — and a lone full-distance number tells you nothing about which of those three is actually costing your runner tenths of a second. Why one home-to-second number hides the problem
Imagine two runners who both post an 8.0-second home-to-second. One of them is losing time out of the box — a slow first two steps after contact — but has a beautiful turn and a strong finish. The other explodes out of the box but decelerates hard rounding first and coasts the last few strides. They have identical times and completely different problems. If you hand both of them the same generic "run it again, faster" instruction, you'll help neither.
Split times fix this. In sprinting and speed development, coaches routinely break a run into segments precisely because the aggregate time obscures where the athlete is winning or losing. The same logic applies on the base paths, where the transitions — contact-to-sprint and the turn at first — are the exact spots where time quietly leaks. Segmenting the double turns a vague "get faster" goal into a specific, coachable target.
Why build it backward?
Most drills teach a sequence front to back: start at the beginning and add on. The checkpoint ladder deliberately does the opposite — it starts the runner at a checkpoint near second base and works *backward* toward home. There are two good reasons.
First, the finish is the segment runners most often give away. A player who has already committed to a double tends to relax the last few strides because the play "feels" decided. By isolating and timing the finishing sprint first — starting from a checkpoint roughly halfway between first and second — you make that segment the foundation everything else gets built on. The runner learns what a full-effort finish feels like before anything else is layered in.
Second, backward-chaining is a well-established teaching method. In motor learning, backward chaining means teaching the last step of a skill first so the learner always finishes on the part they've already mastered, which keeps the rep ending in success and success is reinforcing. Runners feel fast on every rep because every rep ends with the segment they own best. That's a very different, and more motivating, experience than repeatedly running the full distance and feeling gassed at the line.
Setting up the checkpoint ladder
You need a home-to-second path, three cones, and a timer with a split or lap function — a partner timing is ideal so the runner only has to run.
Place three checkpoints:
- Checkpoint 1 roughly halfway between first and second, on the runner's line into the bag. This is the start of the finishing segment.
- Checkpoint 2 at the first-base bag, marking the exit of the turn.
- Checkpoint 3 at home plate — the full run.
Before anyone runs, set a target split for each segment: Checkpoint 1 to second (the finish), Checkpoint 2 to second (turn plus finish), and Checkpoint 3 to second (the whole double). Base these on the runner's recent full times or on age-group benchmarks. Writing them down is what turns this from a workout into a progression — each checkpoint is a standard to beat before the runner earns the next segment.
Running the three stages
Stage 1 — Finish from Checkpoint 1. The runner starts already jogging, hits Checkpoint 1 at full speed, and sprints through second base. You time Checkpoint 1 to second. Repeat until the runner hits the finishing-split target on two clean reps in a row. The cue here is simple: *run through the bag, not to it.*
Stage 2 — Add the turn from Checkpoint 2. Now the runner starts at first base, takes a hard round-the-bag turn through Checkpoint 1, and finishes into second. You time Checkpoint 2 to second. The rule that makes this work: the finishing portion should stay as fast as it was in Stage 1. If the turn bleeds speed out of the finish, the turn is the problem, and you drill it until the split holds.
Stage 3 — Add the box from home. Finally the runner starts at home in a hitting finish and runs the complete home-to-second, passing through both checkpoints. This full time is the metric that matters: home_to_second_s.
Reading the ladder: the diagnostic that makes it worth it
Here's the payoff. Add up the runner's three best segment splits, then compare that sum to their full home-to-second time. In a perfect world they'd match. In reality the full run is almost always slower than the sum of the parts — and *how much* slower tells you exactly where to spend next session's reps.
- If the full time balloons well past the sum, a segment collapsed under fatigue or the transitions leaked time. Re-drill the weak segment in isolation.
- If the box-to-first portion is where it falls apart, your runner needs work on the jump out of the box — the first two steps after contact.
- If the finish sags only in the full run but was crisp from Checkpoint 1, the runner is coasting once the double "feels" safe. That's a mindset and conditioning fix.
This is the difference between practicing and *training*. You're no longer guessing.
Where the drill fits in a program
Because it's about diagnosis and pattern, not volume, the checkpoint ladder fits neatly into off-season speed blocks and showcase preparation, where shaving tenths off a home-to-second without changing raw 60-yard speed genuinely changes how a runner looks to evaluators. It also earns a spot in-season as a short, low-rep tune-up — just keep the rest full so every split stays clean. Fatigued legs post slow splits and teach a slow pattern, which is the opposite of the point.

Keep it a quality drill
Two guardrails. First, respect the safety of max-effort turns: warm up thoroughly, clear the basepath, and use a helmet and stable footwear. A hard round-the-bag turn at full speed is exactly the kind of movement that punishes cold hips and cluttered ground. Second, resist the urge to turn it into conditioning. Three to five clean, fully-rested reps that produce trustworthy splits beat fifteen tired reps that groove a slow pattern. The stopwatch only helps if the numbers mean something.
Train the double backward, prove each checkpoint, and you'll stop guessing at why a runner is slow — and start fixing the piece that's actually costing the extra base.
