Game-Speed Carryover: Coaching Bat Speed That Shows Up Against Live Pitching

Every hitting coach has seen it. A hitter loads up on the tee, the bat sensor flashes a great number, and everyone nods. Then the same hitter steps in against a live arm and the swing looks like a different athlete — shorter, more careful, slower. The number that pays the bills is the one produced in a real at-bat, and for a lot of hitters that number is meaningfully lower than what they can produce with a ball sitting still.
The Game-Speed Carryover drill exists to expose and shrink that gap. It is not a mechanics drill and it is not a max-effort overload/underload ladder. It is a transfer drill: it measures whether a hitter's bat speed survives the timing pressure of real, game-speed pitching, and it gives them the honest feedback loop they need to fix it.
Why bat speed disappears against live pitching
Bat speed on a tee is a closed skill. The ball is not moving, timing is trivial, and the hitter can commit to a full, aggressive swing every time. Live pitching turns hitting into an open skill: the ball is moving, release timing varies, and the brain now has to solve 'when do I fire?' before it can solve 'how hard do I swing?'
When a hitter is unsure of their timing, the nervous system hedges. It shortens the swing and decelerates the barrel so the hitter can adjust late and still make contact. That hedge is protective and often unconscious — the hitter genuinely believes they are swinging just as hard. The sensor says otherwise. This deceleration-under-uncertainty is why a hitter can own the cage and still look slow in a game.
The fix is not 'try harder.' Telling a tentative hitter to swing harder usually just makes them lunge. The fix is better timing plus a clear, measured target, so the hitter can commit to a full swing because they trust when the ball is arriving. That is exactly what this drill builds.
Why it matters for development and recruiting
Bat speed is one of the most predictive hitting metrics there is, and it is increasingly measured directly. Blast Motion and Rapsodo Hitting sensors put bat speed on a phone screen in seconds, and it shows up on showcase reports and recruiting profiles. Driveline Baseball's hitting research has repeatedly emphasized bat speed as a foundational output that correlates with power and with the ability to do damage on contact.
But the number that lands a hitter in a college database is the number they produce in a live setting — a showcase, a game, a live-at-bat evaluation. A hitter who tests 72 mph on a tee and 66 mph against a live arm will get evaluated on something closer to the 66. Closing that carryover gap is one of the highest-leverage, lowest-cost improvements a hitter can make, because the speed is already in there; it just is not showing up when it counts.
The mechanics of the drill
The structure is deliberately simple so the hitter can focus entirely on intent and timing.
First, establish a same-day tee baseline. After a full warmup, the hitter takes five max-intent swings off the tee and records the average bat speed. This is the target — the proof of what the hitter is capable of that day, under zero timing stress.
Second, sync to the live delivery. One round of pure tracking (load and follow the pitch, no swing) lets the hitter's eyes and lower half get on the pitcher's or machine's timing before they are asked to swing hard.
Third, run green-light rounds. The pitch source is set to true game speed — a live arm from a regulation mound, or a machine set to the fastball velocity the athlete actually faces. The hitter attacks the first hittable fastball with a full, tee-level swing, five swings per round, resetting completely between each. After each round, compare the live average to the tee baseline.
The coaching decision rule is clean: if the live average is more than 3 mph below the tee baseline, the hitter is decelerating under pressure, and the only cue is 'swing to your number.' If it is within 3 mph, the swing is transferring and the hitter has earned a harder progression.
How it fits into practice
This is a late-session drill. It requires a warm, mechanically-ready hitter and a fresh tee baseline from the same day, so it belongs after individual mechanical work, not before it. Because the swings are max-intent against live pitching, volume must be capped — three or four rounds of five is plenty. Chasing more reps invites fatigue, and fatigue quietly rebuilds the exact deceleration habit the drill is trying to remove.
It pairs naturally with pitch-recognition and swing-decision work. Once a hitter can carry bat speed on a plain green-light fastball, layering in count awareness and occasional offspeed forces them to keep A-swing bat speed on the pitch they choose to attack — which is the real game skill.
A note on age and safety: this is a 14U-and-up drill. It assumes a hitter who already handles live pitching safely and can produce a repeatable, controlled swing. Use an L-screen for the feeder, and never run it with a hitter who is still learning to track and time live arms — the timing demand is the whole point, and it is not appropriate for beginners.
How to progress it
Start on a machine at game speed, where timing is predictable, and get the carryover gap under 3 mph there first. Then move to a live arm, which adds real release variability and is a much stiffer test. From there, add a count so the hitter only greenlights fastballs in hitter's counts and holds on everything else, then mix in occasional offspeed so they must keep full bat speed on the fastball without tipping it on the slower pitch.
The best long-term version is a competition: log the weekly carryover gap (tee average minus live average) and make shrinking it the goal. Hitters respond to a number they can beat, and 'get my game swing to match my cage swing' is a goal they can actually feel in an at-bat.
The bottom line
Bat speed you can only produce on a tee is not bat speed you own. The Game-Speed Carryover drill turns an invisible, protective deceleration habit into a visible, coachable number, and gives hitters a concrete target — their own tee baseline — to chase against real pitching. Done consistently, it is how the speed in the cage finally starts showing up in the box.
