Ask a coach how good a player's hands are and you'll usually get a feel-based answer: "pretty reliable," "streaky," "needs work." Those judgments are honest, but they aren't measurements. The Machine-Fed Clean-Field Count Drill exists to replace the feel with a number — a clean-field percentage you can track from one week to the next. This guide explains why the drill works, how to run it, how it fits into practice, and how to progress it safely.
Why this drill matters
Defense wins close games, and at the infield the single most predictive quality isn't range or arm strength — it's reliability. A shortstop who fields 92% of routine and semi-routine chances cleanly is worth more than a flashier one who fields 80% and makes highlight plays. The problem is that traditional fungo work makes reliability almost impossible to measure. When a coach hits ground balls by hand, the speed, hop, and location change every rep. A player who "looks good" might just be getting easy hops; a player who bobbles might be getting hammered. You can't compare Tuesday to Friday because the input was never the same.
Standardizing the feed fixes that. A pitching machine set to a low, ground-ball trajectory delivers hops at nearly identical speed and angle every time. For younger players or coaches without a machine, a controlled front-toss short-hop from one knee accomplishes the same thing at a gentler pace. Once the input is constant, the output — clean fields out of total chances — becomes a fair, repeatable measurement of the hands. The mechanics of a clean field
Before you count anything, define what "clean" means, and hold the line on it. In this drill a clean field is a ball secured cleanly into the transfer — no bobble, no kick off the heel of the glove, no double-clutch, no stab-and-save. If the player has to recover the ball before throwing, it counts as a miss even though no error would be charged in a game. That strict standard is what makes the percentage meaningful and what pushes real improvement.
The fielding action itself rests on fundamentals every infield coach teaches: an athletic ready position, feet that beat the ball to the spot, fielding the ball out front in the window ahead of the lead foot, soft hands that give with the hop and funnel toward the middle of the body, and a throwing hand that covers the top to start the transfer. The machine or toss simply lets the player rehearse that pattern dozens of times with a fair, comparable feed.
How the drill runs
Set the machine so balls land roughly 8 to 12 feet in front of the fielder and arrive at a medium, repeatable pace. Fire three or four test balls to dial it in before you count anything. Then run a 30-ball block: 10 straight-on, 10 forehand (glove side), and 10 backhand (arm side). Rotate the feed or shift the fielder so each hop type gets equal reps — this is important, because a block of all easy straight-on balls will inflate the percentage and teach nothing.
The fielder works each ball through a full approach and finishes with a controlled throw or flip to a target net or partner. Immediately after each rep, log it: clean or bobble. At the end of the block, the clean count out of 30 is the score. Rest 60 to 90 seconds, reset the feed, and run two or three blocks total. Average them for a session number. A high-school-level infielder should be chasing roughly 86 to 92% at game pace, which lines up with the benchmark ranges A-City uses in its analytics.
The magic of writing it down is accountability in both directions. The machine won't change, so a percentage that climbs is unambiguous proof the hands got better. A percentage that stalls tells you to check approach, hop timing, or fatigue rather than guessing.
Fitting it into practice
This is a high-value use of ten to twenty minutes of a practice block. Because the feed is automated or semi-automated, one coach can run a station while another works elsewhere, and players can even self-feed with a partner. Use it early in a defensive block when players are fresh and the number reflects skill rather than exhaustion; if you want to measure reliability under fatigue, run a block at the very end and compare — a big drop-off is useful information about conditioning and focus.
In-season, one honest 90-ball session (three blocks) per week is plenty to track a trend without overloading arms. Off-season, you can run it more often and use the machine's speed setting as a natural progression dial. Because you're capturing a single clean metric per session, the data drops neatly into a player's development log, and the trend line — not any single day — is the story you share with the athlete and their family.
How to progress it
Progression follows the number, not the calendar. Start at Level 1 with a medium feed the fielder can fully set their feet for; require 85% or better before advancing so you're not building speed on a shaky foundation. Level 2 raises the machine speed or shortens the toss distance to game pace; hold the athlete to 88 to 90%. Level 3 turns it into a reaction drill — the feeder varies straight, forehand, and backhand without announcing it, forcing real reads while the player tries to keep the percentage above 88. Level 4 adds a live throw to a base with a partner timing the exchange, so clean fielding has to survive the pressure of a real finish.
The throughline is simple: only add difficulty when the current level is genuinely owned. That's the safest and most honest way to build a glove you can trust in the seventh inning.
A note on safety
Whenever a machine is involved, keep a protective L-screen or net between the machine and the fielder, start at a medium speed, and confirm the fielder is set before every feed. For 12U players, favor the front-toss short-hop variant or a slower machine setting, and never push speed until the clean-field percentage is stable. Reliable reps at a safe pace beat fast reps that scare a young player off the ball.
