How to Cut Outfield Route Time With a Checkpoint Progression Drill

Ask ten coaches what makes a great outfielder and most will say "speed." Watch enough game film, though, and you learn the truth: the difference between a catch and a double in the gap is usually the first three steps and the angle they point. Two players with identical 60-yard times can arrive at the ball a full second apart because one runs a straight line and the other bows out into a banana. Route efficiency — not raw speed — is the skill you can actually coach in an afternoon, and it is the skill this drill is built to train and measure.
The Checkpoint Route Progression drill turns a fuzzy coaching concept ("take a better angle") into a physical anchor and a single honest number. You place a checkpoint marker on the ideal line between the fielder and the ball, make them run through it, then progressively move it deeper and finally take it away — all while a stopwatch records break-to-catch time in seconds on every rep. When the with-checkpoint time and the no-checkpoint time converge, the route has been learned.
Why route time is the metric that matters
Major League Baseball's Statcast team formalized this years ago with their "Jump" metric, which breaks an outfielder's first three seconds into reaction, burst, and route (direction). Their public analysis has repeatedly shown that *route* — how efficiently a fielder travels toward the ball's landing spot versus a straight line — is a large, coachable chunk of what separates elite range from average range. You do not need Statcast cameras to train the same thing. A stopwatch and a fixed landing spot give you a proxy: time from the ball's release to the catch. Lower is better. In our library that number is logged as route time, and youth benchmarks generally sit in the 3.4-4.2 second range for a standard fungo depending on age, tightening toward roughly 3.0-3.2 seconds at the college level.
The key coaching insight is that route time is not the same as sprint speed. A player can get faster feet in the weight room over months; they can get a better *angle* in a single session. That makes route work one of the highest-return things you can put on a practice plan, especially in-season when you cannot add a lot of new conditioning load.
The mechanics: what a good route actually looks like
Before you run the drill, agree on what you are reinforcing. A clean route has three parts:
- A read and a drop step. The very first movement is a turn and open, not a flat sidestep or a false step forward. Player-development groups such as Driveline Baseball and instructors across college programs emphasize eliminating the "false step" (a small step in the wrong direction) because it directly adds tenths of a second before the athlete has even started moving toward the ball.
- A committed straight-line angle. The fastest path between two points is a straight line. Most bad routes are curved because the first step pointed sideways instead of back-and-through. This is exactly what the checkpoint exposes.
- Tracking the ball over the correct shoulder while the feet own the angle — eyes up, not down at the grass.
How the checkpoint works — and why you take it away
The heart of this drill is the progression from a checkpoint, and it is worth understanding why the removal step matters as much as the placement step.
When you drop a disc cone on the ideal line — roughly 55-65% of the way to the landing spot — and tell the athlete to run through it, you are giving their body a reference for a feeling most young players have never had: committing to the true angle immediately. Their times may actually get *slightly slower* on the first checkpoint reps, and that is fine. You are re-patterning the path, not chasing a personal best yet.
Then you move the checkpoint deeper (closer to the ball). This forces the athlete to commit to the correct line even earlier, which straightens out the back half of the route.
Finally — and this is the step coaches skip — you remove the checkpoint entirely and ask them to reproduce the exact same line and rhythm. This is where learning is proven. Training wheels that never come off do not teach balance. The goal is for the no-checkpoint time to match or beat the original baseline, with a visibly straighter path. If it does, the route is internalized. If it does not, the athlete was relying on the cone, and you run another round.
How it fits into practice
This is a 15-20 minute station that fits neatly into a defensive rotation. Because the movement load is moderate (repeated near-max sprints with overhead tracking), give full recovery between reps — this is a skill/speed drill, not a conditioning drill, and fatigue ruins both the times and the mechanics. A few operational rules keep the metric honest:
- Lock the feed. Same landing spot, same hang time every rep. If the target moves, route time stops meaning anything. A machine or a consistent fungo hitter beats a wild one.
- Start the clock on release, stop it at the catch. Not at the crow-hop, not at the throw.
- Write every time down. The baseline reps at the start are the number you are beating at the end.
- Clear the field. Athletes are sprinting with their eyes up; loose balls and puddles are the real hazard here.
How to progress it over weeks
Within a session you move the checkpoint deeper and then remove it. Across a block of weeks, layer difficulty:
- Level 1 keeps the checkpoint down, uses generous hang time, and works one landing spot at a time so the athlete grooves the feeling.
- Level 2 removes the checkpoint and randomizes three spots (straight-back, both gaps) so the athlete must *read direction* before breaking — closer to a game read.
- Level 3 goes to live fungo or a machine with shorter hang time and a delayed verbal cue, then adds a target throw after the catch while you still log route time on the catch itself.
Graduate a fielder to the next level only when their no-checkpoint time holds within about a tenth of a second of their best checkpoint-off time across a full round. That objective gate keeps the progression honest and gives the athlete a clear, motivating target: a single number, trending down, that mirrors what shows up in a game.
