How to Train a Faster Home-to-First Off the Machine

Ask most coaches how fast a player is and they'll quote a 60-yard dash. But nobody hits a ball and then lines up in track blocks. In a real at-bat, speed to first base starts from the worst possible position — a full swing, weight rotating, eyes still tracking the ball — and only then does the hitter have to unwind, clear the bat, and accelerate down the line. That transition is where games are won and lost on a bang-bang play, and it's exactly what a pure sprint drill never touches. The swing-and-go drill fixes that by starting every timed rep the way a game does: with a swing off a machine or front-toss.
Why home-to-first is its own skill
Home-to-first time is one of the most-scouted numbers in the game precisely because it captures more than raw speed. It blends the hitter's swing finish, how efficiently they clear the box, their acceleration over a short distance, and their ability to run through the bag. A player can run a blazing 60 and still be a step slow out of the box because they finish a swing off-balance or drift toward the pitcher. The only way to train the real thing is to measure it the real way: from contact to the bag.
Major League Baseball's Statcast tracks this directly as "home to first" time and treats it as a core running metric, separate from sprint speed, because the start conditions are so specific. The transition out of the swing is a trainable skill, not a fixed trait.
What the clock actually measures
There's an important convention here. Scouts and Statcast time home-to-first from the moment of contact to the moment the runner touches first base — not from a standing start, and not including the pitch. That's why feeding a real pitch matters: the machine or front-toss gives you a genuine contact point to start the watch, so your number is comparable to the ones scouts record. If you start the timer on "go" from a crouch, you're measuring a sprint, not a home-to-first.
For a clean, comparable number, have the runner run a straight line down the lane rather than the rounded base-hit arc. The arc is the correct in-game path when the ball gets through, but it adds distance and muddies the measurement. Train both, but time the straight line.
Benchmark times to aim for
Giving players a target turns the drill into a game. Widely cited scouting benchmarks, measured contact-to-bag on a 90-foot diamond, run roughly:
- Right-handed hitters: about 4.3 seconds is an average big-league time; 4.2 or below is a plus, above-average runner; elite runners dip into the low 4.1s and faster.
- Left-handed hitters: because they start a step closer and their swing momentum already carries them toward first, a good time is about a tenth to two tenths faster — roughly 4.1–4.2 as an above-average mark.
These are pro men's numbers on a 90-foot base path. On a 60-foot youth or softball diamond the absolute times are much shorter, so don't compare a 12U player to a 4.2 — instead, use the drill to establish each athlete's baseline and chase steady improvement against their own number. The value is the trend line, not one snapshot.
Coaching the transition
The swing-to-sprint move has a few teachable pieces. First, finish the swing honestly. The most common cheat is a soft, half swing to get a head start; it trains a habit that falls apart in a real at-bat and it distorts the time. Insist on a competitive swing every rep. Second, clear the bat forward. The hitter drops the bat (never throws it) and lets rotational momentum flow toward the first-base line, so the first two steps go forward, not laterally toward the pitcher. Third, get low and long out of the box. Short, powerful, driving steps beat tall, upright ones over the first 15 feet — this is the acceleration phase, and posture is everything. Finally, run through the front corner of the bag. Attacking the front edge at full speed and running through, rather than lunging or reaching, is both faster and safer than a dive; USA Baseball and most youth-safety guidance discourage diving into a base for exactly this reason.
Why a machine or front-toss beats a coach pitch
Three reasons. Consistency: a machine repeats the same location so the swing is a controlled variable and the only thing changing is the run. Volume: a feeder can deliver a hittable pitch every 20–30 seconds, so a group cycles through timed reps quickly. Safety and containment: with a screen just past the machine's landing zone, the batted ball is contained and the runner leaves immediately without tracking or dodging it. For younger or beginning hitters, front-toss from behind an L-screen gives the same clean contact point at a speed they can square up, which is why it's the recommended entry point before moving to the machine.
Fitting it into practice
This is a high-intent, max-effort drill, so treat it like sprint work, not endurance. Warm up thoroughly first, keep reps to a handful with full recovery (walk back to the plate) between them, and stop before form degrades — a tired athlete runs slower and reinforces bad mechanics. It slots naturally after a hitting block, when players are already warm and swinging, and it doubles as a competitive finisher.
